Leading a healthcare pivot into direct healthcare services
At a glance
During the pivot, the team grew from 3 to 60 people, monthly revenue increased from IDR 90M to IDR 1B in 3 to 4 months, and the company secured USD 200K in pre-seed funding.
The challenge
When COVID changed the healthcare market, our original clinic-financing direction was no longer the right place to focus. I led our shift into testing and direct healthcare services, taking homecare services, an independent clinic, and several testing points from idea to rollout.
My role
I owned the work across Product, technology, operations, marketing, partnerships, from direction to measurement.
The approach
Understand the problem
I started with the business context, user needs, and the main constraint. When COVID changed the healthcare market, our original clinic-financing direction was no longer the right place to focus. I led our shift into testing and direct healthcare services, taking homecare services, an independent clinic, and several testing points from idea to rollout.
Set the direction
I brought Product, Technology, Operations, Marketing, and Partnerships into one delivery effort. My role covered product direction, service design, team building, rollout planning, and the day-to-day decisions needed to keep the business moving.
Execute and coordinate
I turned the direction into work across Product, technology, operations, marketing, partnerships and kept the cross-functional decisions tied to what the business needed next.
Measure and improve
Progress was reviewed through output quality, user response, and commercial impact. Each cycle produced evidence for the next priority.
The outcome
A real pivot changes more than the roadmap. We had to rebuild priorities, workflows, team responsibilities, and the promise we made to customers.
Evidence:
- Team grew from 3 to 60 members
